01 · Context

The situation

Regional healthcare provider · Healthcare

A regional provider ran capacity conversations from several operational systems. Bed, staffing, discharge, and appointment views refreshed on different clocks.

Escalation meetings started with arguments about which feed was current — not about patients waiting or staff gaps.

Leaders needed a daily model: demand, beds, staffing, and flow — patient-safe aggregates, role-based views, and a cut-off everyone trusts.

02 · Solution

What we built

A capacity BI solution with a shared clock, role views, and an exception queue for the huddle.

Common cut-off engine

Every feed is stamped to the same reporting moment so “as of” means the same thing in every visual.

Role-aware capacity board

Ops leaders, unit managers, and support roles see the slice they need — not a dump of everything.

Data-quality strip

If a feed is late or incomplete, the board says so — instead of silently showing yesterday as today.

Daily capacity huddle

  • Beds vs demand
  • Staffing gaps
  • Flow exceptions with owners

Feed health

  • Cut-off status by source
  • Late/missing feed alerts
  • Safe aggregates for leadership

Data sources

  • Bed and occupancy feeds
  • Staffing roster extracts
  • Appointment and discharge events

Connectors

  • Azure SQL
  • Power Query
  • Workspace RLS

Model design

Facts aligned to one reporting cut-off; minimum necessary fields; no row-level PHI in executive aggregates. Import so huddle latency stays predictable.

03 · Process

How we delivered

From the real meeting to a live report — with checkpoints, not a big reveal at the end.

  1. 01

Discovery with clinical + ops + IG

Agreed minimum fields and what must never appear on a shared screen.

  2. 02

    Cut-off workshop

Picked the clock the huddle will trust — and stuck to it in the model.

  3. 03

    Build, UAT in live huddles

Shipped a thin first board, sat in huddles, tightened exception rules from real use.

  4. 04

    Secure handoff

Role matrix, refresh runbook, and who owns feed failures.

04 · Technologies

Stack and why we chose it

Tools that serve the report — not a shopping list of buzzwords.

Power BI

Huddle boards and role-filtered views.

Why: Fast enough for a morning stand-up; security roles map to how the hospital already organizes access.

Azure SQL staging

Cut-off aligned tables before Import.

Why: Keeps heavy prep off clinical systems during peak hours.

Row-level security

Unit and role boundaries in the same report.

Why: One app, different rows — without emailing ten workbook variants.

05 · Challenges

What got hard — and how we fixed it

Real delivery friction, not a polished success-only story.

Challenge

Feeds arrived minutes apart; “live” meant different things to different teams.

Resolution

Stopped chasing true real-time for the huddle. Locked a cut-off and showed feed health instead.

Challenge

Fear of PHI leaking into leadership slides.

Resolution

Executive pages only carry safe aggregates. Detail stays behind role rules and minimum fields.

06 · Results

What changed

  • Huddles open on one capacity board with a shared “as of” time.
  • Late feeds are visible instead of silently wrong.
  • Role views replace side copies of the same workbook.
